You could marinate the chicken in the coconut milk, the milk will break down the chicken a bit and keep it moist during cooking. Add in some ground or whole cloves, some nutmeg, five spice, what ever into the milk, let it sit for as long as you can, up to 8 or so hours.
You could cook down the coconut milk and make a sauce out of it, serve it with the rice. But I think if you're going to try and pull off using 3 chickens for 4 people you should cut them in half. the long way so they're thin not two chunks of whole breasts, cut them like you'd cut a bagle.
